The first question most founders ask about a fractional CTO is the right one: what does it cost? The honest answer is “less than a full-time one, and it depends”, which is useless on its own, so let me break down how fractional CTO pricing actually works for ecommerce brands and what moves the number.
The Three Ways It Gets Priced
Fractional CTO engagements are usually structured one of three ways:
- Monthly retainer. The most common. You buy a set amount of senior time per month, ongoing. Best when you need continuous technical leadership: someone owning decisions, not just answering questions.
- Hourly or day-rate. Pay for the time you use. Best for lighter, advisory-only engagements where you need senior input occasionally rather than ownership.
- Project-based. A fixed scope, like leading a replatform or standing up an engineering process, priced as a deliverable.

One avoided mistake usually covers months of the retainer. The cost is real, but it is small next to the cost of the expensive decision made wrong.
