What Is a Fractional CTO, and When Does an Ecommerce Brand Need One?

“Fractional CTO” sounds like consultant-speak, so let me define it plainly, then tell you the actual signs that an ecommerce brand needs one. I spent over a decade at Shopify building the tools merchants run on, and I now do this work for ecommerce brands, so this is the version from inside the role rather than from a pitch deck.

What a Fractional CTO Is

A fractional CTO is a senior technical leader who works with your company part-time. You get the strategy, architecture decisions, plus engineering oversight a full-time CTO would provide, without the full-time salary, which on the ecommerce side runs well into six figures plus equity.

The word that matters is “fractional”, not “junior”. It is the same seniority, sized to the cadence you actually need: a set number of days or hours a month, focused on the decisions that are too expensive to get wrong.

What a Fractional CTO Actually Does

Not code, mostly. The job is judgment. For an ecommerce brand, the work usually looks like this:

  • Owns the platform and architecture decisions. Whether to go headless, when Shopify Plus is worth it, how to structure integrations so they do not turn into liabilities.
  • Makes the build-versus-buy calls. When a custom app is justified and when an off-the-shelf one will do. Knowing when not to build is half the value.
  • Leads or vets the engineers. Writing roles, running real technical interviews, plus holding your developers or agency to a standard. Hiring is one of the most expensive things to get wrong.
  • Translates. Turning technical reality into business terms the founders can act on, plus the reverse.

The Difference Between a CTO and a Developer

This trips up a lot of founders. A developer executes: you tell them what to build, they build it well. A CTO decides what should be built and why, then makes sure it is built right. You can have excellent developers and still make expensive mistakes if no one senior is deciding the direction. The fractional CTO is the person asking whether you should build the thing at all, before anyone spends three months building it.

The Signs You Need One

You probably need a fractional CTO when:

  • You are about to make a six-figure technical bet (a replatform, a custom build, a major integration) with no one senior to pressure-test it.
  • Your stack has grown by accident and nobody can clearly explain how it fits together.
  • You are hiring engineers but cannot confidently evaluate them.
  • Your developers are busy but you are not sure they are working on the right things.
  • A replatform or migration is on the table and the decision feels too big to make on gut.

If none of these are true yet, you probably do not need one, plus a good fractional CTO will tell you that rather than manufacture a reason to bill you.

What It Costs

Less than a full-time CTO, which is the whole point. Full-time ecommerce CTOs command six figures plus equity. A fractional engagement is scoped to a set amount of senior time per month and priced to match, so an earlier-stage brand can get real technical leadership at a fraction of the cost. The right number depends on your stage and the decisions in front of you, which is a conversation, not a price list.
